Building an effective business operating system, complete with the necessary systems for consistent operations, can be quite a challenge. However, after working with numerous clients and establishing my own successful business, I have developed a proven seven-step process for building robust business systems. In this blog post, I'll outline these steps and provide valuable insights to help you implement them in your own business. You can also download a complimentary e-book with a checklist to guide you through the process.

Step 1: Set Clear Goals
The foundation of any successful business system lies in setting clear goals that are understood by everyone in the company. When everyone is aligned with the goals, it becomes easier to create the necessary systems. Make sure your goals are SMART—specific, measurable, attainable, results-oriented, and time-bound.

Step 2: Understand Your Organization
To build effective systems, it's crucial to understand your organization's current state and where you want it to be. This involves identifying key responsibilities for each position within your company. I recommend defining three core responsibilities for each role, ensuring that there is minimal overlap. This clarity ensures accountability and prevents tasks from falling through the cracks.

Step 3: Organize and Document Flow Maps
Flow maps, particularly swim lane maps, are excellent tools for visualizing how different positions interact and understanding who is responsible for each task. Start by mapping out the current state of your order-to-delivery process, or the process most relevant to your business. This allows everyone to understand their roles and responsibilities, ensuring smooth operations and high-quality work.

Step 4: Establish Policies
Writing policies is a critical step in creating a solid business system. While I recommend seeking the expertise of HR professionals or business attorneys, there are basic policies that every business should have. These include an employee handbook and policies related to money and company property. Centralizing these policies and ensuring their accessibility is essential for consistency and compliance.

Step 5: Create How-To Manuals
How-to manuals, which can include checklists and instructional videos, are invaluable resources for ensuring consistency and efficiency in your operations. Start by developing a RACI diagram to clarify responsibilities for each position. Then, create checklists and record screen-sharing videos to demonstrate how tasks should be performed. By referring to your flow maps and organizational chart, you can identify the key components to include in these manuals.

Step 6: Implement Performance Management
Performance management involves establishing metrics to measure the standard of each position and ensure that employees are meeting or exceeding expectations. With your systems and processes already documented in the how-to manuals, you can define key metrics for each employee. Regular meetings can be held to review progress and discuss any necessary adjustments, keeping everyone aligned with the business goals.

Step 7: Centralize Your System Overview
Finally, it's crucial to have a centralized location for all your system documentation. Whether you choose Gmail, Google Drive, Dropbox, or team sites, finding a platform that allows easy organization and sharing is essential. This centralized location should house your manuals, policies, organizational charts, and other relevant documents. Ideally, most employees should have access to these resources to perform their jobs effectively.

Conclusion:
Implementing a business operating system with consistent systems is vital for the success and growth of any business. By following these seven steps, you can establish a solid foundation for your operations.
