When I walk into a manufacturing shop for the first time - whether it's a client tour or an initial strategy conversation - I'm always looking for the same five things. Not because I have a checklist I'm going through robotically, but because these five systems are the minimum foundation a business needs to actually function. Without them, everything else is just noise.
The five systems are: production, quality control, inventory, scheduling, and cash flow.
Most shop owners I work with have some version of these - but when I start asking questions, it becomes clear pretty quickly that a lot of it is tribal knowledge. Stuff that lives in someone's head. Not documented. Not measured. Not repeatable without that person standing in the room.
Production is about output. Do you know what you're producing? Are you tracking efficiency and productivity? Are you capturing that data in a way that lets you make decisions from it?
Quality control ties directly to production. The goal is simple: catch problems as early as possible. Ideally before final inspection. Definitely before it reaches the customer. If you're only finding quality issues at the end - or worse, after delivery - you're already behind. We need to understand the behaviors and root causes driving those issues, not just react to them.
Inventory gets overlooked more than you'd think. Here's a quick test: can you tell me what's in your inventory right now without walking out to the shelf? Do you know what you have, where it is, and how long it's been sitting there? If the answer is no, you have a system problem.
Scheduling is about visibility. Do you know what you're running for the next two weeks? Are you executing to a plan - and is that plan actually realistic? On-time delivery doesn't happen by accident. It happens because someone built a schedule, communicated it, and held the team accountable to it.
Cash flow is the one that surprises people. It doesn't always look like a shop-floor problem - but it absolutely is. I had a client who landed a job with margins that looked great on paper. Higher than usual. They were excited. We all were. Then we dug into it. The job had multiple send-out operations, each with long days in queue. By the time it was all said and done, they hadn't made money. They'd tied up cash for so long that the business was starting to feel it everywhere. Great margins on paper, cash problem in reality. Understanding the relationship between work in progress (WIP) and cash flow is critical.
Here's what I want you to do: rate yourself on each of those five systems from 1 to 5. A 5 means everything is documented, measurable, and could run without you. A 1 means it lives entirely in someone's head.
Once you've scored yourself, work on the lowest one first. Don't try to fix all five at once - that's how nothing gets done. Pick the weakest link and put your resources there until you see improvement.
The one exception: if cash flow scored low, or even just lower than it should be, start there regardless. Cash flow touches everything. Fixing it creates momentum across your entire operation. It's less of a standalone system and more of a master control lever for the whole business.
Most of the business owners I work with already know something's off. They just haven't had anyone walk through it with them in a structured way. These five questions tend to open things up fast.
